10、及時(shí)地看到生產(chǎn)進(jìn)度?能不能預(yù)測訂單的交貨時(shí)間?管理部門需要了解:制定的生產(chǎn)計(jì)劃是否能夠完成?生產(chǎn)現(xiàn)場的變動(dòng)會(huì)給后續(xù)訂單帶來哪些變化?生產(chǎn)一線部門需要了解:如何組織幾百套模具的生產(chǎn)?如何安排數(shù)以千、萬計(jì)的工序加工?應(yīng)該把這個(gè)任務(wù)分配給那個(gè)班組?各個(gè)班組的負(fù)荷情況如何?如何最優(yōu)化地分配任務(wù),以便于在客戶交貨期內(nèi)完工?如何及時(shí)地得到目前的完工情況?以上問題涉及到生產(chǎn)計(jì)劃的編制,也涉及到計(jì)劃執(zhí)行進(jìn)度。企業(yè)要面對繁雜的生產(chǎn)信息,制定出一個(gè)合理的生產(chǎn)計(jì)劃,需要了解設(shè)備使用情況、工件加工情況、員工工作情況、物料使用情況等等。這些信息量非常大,單純依賴人力來實(shí)現(xiàn)幾乎不可想象,濰坊模具廠采用ERP 和 MES

11、系統(tǒng)實(shí)現(xiàn)了廠級生產(chǎn)計(jì)劃和車間作業(yè)計(jì)劃的合理分工、層層細(xì)化。本文結(jié)合濰坊模具廠MES 系統(tǒng)對車間作業(yè)計(jì)劃的分層管理,將探討離散型制造企業(yè)的生產(chǎn)計(jì)劃管理。生產(chǎn)計(jì)劃的分層實(shí)現(xiàn)對模具行業(yè)來說,生產(chǎn)計(jì)劃根據(jù)實(shí)際需求分成了很多種,如:模具制造節(jié)點(diǎn)計(jì)劃 即工廠生產(chǎn)計(jì)劃、模具設(shè)計(jì)計(jì)劃、模具生產(chǎn)準(zhǔn)備計(jì)劃、模具物料需求計(jì)劃、車間調(diào)度計(jì)劃等。濰坊模具廠通過應(yīng)用PDM 、 ERP、MES 系統(tǒng),逐步將生產(chǎn)計(jì)劃實(shí)現(xiàn)了合理的分工。1、需求引入2003 年,濰坊模具廠成功實(shí)施了PDM 、 CAPP 和 ERP 系統(tǒng),模具的設(shè)計(jì)全部實(shí)現(xiàn)了PDM 平臺(tái)上的三維實(shí)體設(shè)計(jì),經(jīng)營管理推進(jìn) ERP,企業(yè)的整個(gè)運(yùn)作過程全面實(shí)現(xiàn)了信息化管

12、理。由于模具的典型特點(diǎn),即產(chǎn)品生產(chǎn)周期長,需求/技術(shù)/設(shè)備/人員各方面不確定因素多,為模具生產(chǎn)計(jì)劃的編制帶來很大的困難。ERP 根據(jù)工廠節(jié)點(diǎn)計(jì)劃編制出來的長周期的計(jì)劃,綜合考慮了能力、優(yōu)先級等客觀因素,結(jié)合項(xiàng)目管理的思想基本實(shí)現(xiàn)了宏觀計(jì)劃的調(diào)控,但由于不能及時(shí)掌握車間生產(chǎn)實(shí)際情況,廠級生產(chǎn)計(jì)劃下發(fā)到制造車間執(zhí)行時(shí),多數(shù)訂單的實(shí)際生產(chǎn)進(jìn)度與 ERP計(jì)算出要求的進(jìn)度之間產(chǎn)生較大的不一致,導(dǎo)致車間很難按照ERP 所定的廠級生產(chǎn)計(jì)劃對生產(chǎn)任務(wù)進(jìn)行安排。PDM 、 CAPP、 ERP 系統(tǒng)在生產(chǎn)管理方面存在的問題: 車間詳細(xì)排產(chǎn)計(jì)劃所需的基礎(chǔ)數(shù)據(jù)不準(zhǔn)確,生產(chǎn)成本難以控制,工時(shí)定額、工具、設(shè)備狀態(tài)以及生產(chǎn)

31、床的使用情況不能進(jìn)行有效地監(jiān)控,如機(jī)床占用情況、機(jī)床停機(jī)情況、機(jī)床實(shí)際負(fù)荷、機(jī)床累計(jì)負(fù) 派工單發(fā)放及上繳統(tǒng)計(jì)不及時(shí),工時(shí)的信息反饋也是通過人工錄入,造成工時(shí)信息帶有隨意性,不準(zhǔn)確且錄入時(shí)間滯后,廠級部門不能及時(shí)了解實(shí)際生產(chǎn)情況; 車間詳細(xì)排產(chǎn)計(jì)劃編制采用手工填計(jì)劃表的形式,編制效率較低; 主生產(chǎn)計(jì)劃編制是根據(jù)工作中心計(jì)算出來的一個(gè)能力當(dāng)量的概念,而不是真正的制造天數(shù),只能進(jìn)行宏觀調(diào)控計(jì)劃,不能用來指導(dǎo)車間的實(shí)際生產(chǎn)。為了解決工廠生產(chǎn)計(jì)劃、生產(chǎn)調(diào)度、進(jìn)度控制、進(jìn)度反饋、質(zhì)量反饋等問題,濰坊模具廠開始實(shí)施MES制造執(zhí)行系統(tǒng),同時(shí)對 ERP 系統(tǒng)生產(chǎn)計(jì)劃管理模塊進(jìn)行了必要的調(diào)整,以實(shí)現(xiàn)生產(chǎn)計(jì)劃分層控

32、制的思想。2、生產(chǎn)計(jì)劃的分層實(shí)現(xiàn)思路 生產(chǎn)計(jì)劃管理分級,ERP 負(fù)責(zé)廠級生產(chǎn)計(jì)劃以及MRP 運(yùn)算并給出展望期內(nèi)工作中心的能力需求,MES負(fù)責(zé)在主計(jì)劃的基礎(chǔ)上做車間詳細(xì)計(jì)劃的排產(chǎn); 通過 PLC 控制器等監(jiān)測,讀取機(jī)床啟停、運(yùn)轉(zhuǎn)、報(bào)警,以及機(jī)床主軸的轉(zhuǎn)速,獲得機(jī)床的運(yùn)行狀態(tài),通過簡單的按鈕操作實(shí)現(xiàn)關(guān)鍵工序的實(shí)際開工、完工時(shí)間錄入。MES 業(yè)務(wù)流程圖如圖1 所示。ullstrictly r uleparty i s allmember scommonresponsibility,m ustimpleme ntationt o each branch a nd ea ch name member s

44、行物料需求計(jì)劃運(yùn)算, 生產(chǎn)車間按照調(diào)整后的計(jì)劃組織生產(chǎn)。此模式存在的最大問題是,由于計(jì)劃部門直接編制了車間層的生產(chǎn)計(jì)劃, 造成了兩個(gè)部門之間的計(jì)劃差異, 而且由于計(jì)劃部門并沒有及時(shí)了解車間進(jìn)度, 生產(chǎn)部門并不認(rèn)同計(jì)劃部門的計(jì)劃, 造成了兩個(gè)部門的對立鑒于此,我們以模具行業(yè)通用的模具節(jié)點(diǎn)計(jì)劃作為工廠生產(chǎn)計(jì)劃,將其納入ERP管理,物料需求計(jì)劃的運(yùn)算以此計(jì)劃為標(biāo)準(zhǔn),設(shè)計(jì)、生產(chǎn)準(zhǔn)備、車間調(diào)度計(jì)劃全部按照節(jié)點(diǎn)計(jì)劃展開。4、MES對車間調(diào)度計(jì)劃的管理福田模具M(jìn)ES系統(tǒng)的主要出發(fā)點(diǎn)就是細(xì)化車間調(diào)度計(jì)劃,實(shí)現(xiàn)快速編制出符合車間實(shí)際情況的車間級調(diào)度計(jì)劃為目的,系統(tǒng)采用計(jì)劃模板與經(jīng)驗(yàn)相結(jié)合的方式來實(shí)現(xiàn)。-d an
